Salesforce is betting that giving away AI now buys enterprise customers later, bundling prebuilt Agentforce AI agents into all three tiers of its SMB-focused Salesforce Suites packages at no extra cost. The included Employee Agent handles conversational tasks like updating CRM records and summarizing customer histories, while AI-generated email drafts and meeting prep summaries round out the offering. The play mirrors what Salesforce already did with its Enterprise tiers through Salesforce Foundations in 2024, and it sets up a migration path for legacy Essentials customers moving to Pro Suite by late 2026.
What this means for your business
The CMOs and CROs most exposed to this move are the ones running sales and service teams on HubSpot, Zoho, or Copper who’ve successfully argued against Salesforce on cost grounds. That argument just got harder to make. When Salesforce bundles agentic AI, meaning AI that completes multi-step tasks autonomously rather than just answering questions, into its entry-level tiers for free, the price-per-feature comparison shifts in ways that a renewal conversation will surface before a formal evaluation does.
Futurum Group’s Keith Kirkpatrick reads this as a long customer-acquisition game, and he’s probably right, though the logic is worth unpacking. Salesforce can’t meaningfully monetize an SMB with five seats and light data volumes. What it can do is establish the workflow dependency early, so that when that company hits 50 employees and needs MuleSoft integrations or custom agents, the switching cost is prohibitive. The free AI isn’t a product decision; it’s a lock-in investment with a five-year payoff horizon.
The real pressure lands on incumbent CRM vendors whose SMB positioning has relied on ease-of-use and price. Salesforce’s “easy by design, advanced by choice” framing is a direct shot at that gap. If Agentforce in Suites actually delivers on low-configuration value, the status-symbol dynamic Kirkpatrick describes, where SMBs use Salesforce to signal seriousness, gets reinforced by something functional rather than just aspirational. The vendor to watch is HubSpot, whose freemium model has owned this motion. I’d revise this read if Salesforce’s SMB churn numbers stay high despite the AI additions, which would suggest the workflow friction problem is stickier than the feature gap.
