A $2 billion stake in Marvell Technology, a $5 billion co-development pact with Intel, and a $20 billion acquisition of inference chip maker Groq add up to a single strategic posture: own the full AI infrastructure stack by absorbing the rivals most likely to poke holes in it. Jensen Huang is calling this the “AI factory” model, and the construction work is already underway at hyperscale.

What this means for your business

If your AI infrastructure roadmap still treats compute, networking, and inference as separate vendor decisions made in separate rooms, Nvidia’s moves should prompt a rethink. The Groq acquisition is the clearest signal here. Inference, the process of running a trained model in production to generate actual outputs, is where enterprise AI spending is migrating as companies shift from experimenting with models to deploying them at scale. Nvidia just closed the gap in its own portfolio before enterprise buyers could use that gap as a reason to diversify away from the CUDA ecosystem.

The Intel deal is the more structurally interesting piece. Intel spent the better part of three years positioning its Gaudi accelerators as the cost-effective GPU alternative, and its arc toward Nvidia just bent hard in the other direction. What looks like a capitulation is actually a consolidation trap: Intel’s manufacturing capabilities and chip IP get folded into Nvidia’s stack, which narrows the credible challenger field for any CTO evaluating alternatives to H100 or Blackwell deployments. The Marvell investment does something similar in networking, locking the dominant networking silicon vendor into Nvidia’s orbit at exactly the moment that GPU cluster interconnects are becoming a genuine bottleneck.

The vendor landscape your procurement team mapped in 2024 is already outdated. Chip companies that were clean “alternative provider” candidates are now either Nvidia partners or Nvidia subsidiaries. That compression matters most for organizations that budgeted around competitive tension keeping GPU pricing in check. The falsification condition for Nvidia’s whole strategy is AMD, which remains the one credible at-scale GPU competitor still fully outside the orbit. If AMD closes the software ecosystem gap, this consolidation play looks far more fragile than the $27 billion price tag suggests.

Concept deep-dive: AI inference

Inference is what happens after a model is trained: the live, production process of feeding inputs into a deployed model and generating outputs, whether text, images, or decisions. Training is expensive but episodic; inference is cheaper per query but runs continuously at scale, which is why it dominates long-term compute costs. Groq built its entire chip architecture around making inference faster and cheaper than GPUs, which is precisely why Nvidia paid $20 billion to own it rather than compete with it.

Based on reporting from Nvidia partners with AI chip rivals in $27B spending spree under Jensen Huang’s ‘AI factory’ strategy, originally published 2026-07-07 21:04:00.

Share with your CTO Nvidia has committed over $27 billion to reshape who sits inside its ecosystem, and the targets are telling.
