Only 11% of organizations have reached what McKinsey calls &#8220;reinvention,&#8221; the stage where work, roles, and operating models are rebuilt around AI rather than bolted onto existing processes. The other 89% are still enabling employees or automating workflows, and the data suggests that&#8217;s the wrong place to stop. Organizational readiness accounts for 48% of the difference between firms capturing AI value and those that aren&#8217;t.<\/p>\n<h2>What this means for your business<\/h2>\n<p>The finding that stings is the perception gap. Seventy percent of individual employees feel personally ready for AI. Only 27% of leaders believe their organizations are ready. That divergence is not a morale problem, it&#8217;s a structural one. The companies sitting in that gap are about to discover that a workforce full of AI-capable individuals, operating inside unreformed workflows and unchanged org structures, produces productivity theater rather than business outcomes. If your AI program is measured by adoption rates and tool licenses, you&#8217;re measuring the wrong thing.<\/p>\n<p>McKinsey&#8217;s framing of three stages, enablement, automation, reinvention, is analytically useful even accounting for the firm&#8217;s incentive to sell the consulting engagements that move clients up that ladder. The specific multipliers are worth taking seriously on their own terms. A 5.3x lift in enterprise value capture for organizations that redesign workflows at the enablement stage is not a marginal effect. It suggests the intervention point is earlier than most CIOs assume. Most AI governance conversations focus on model selection and data access. The workflow redesign conversation, who does what differently and where does freed capacity go, is happening too late, if it&#8217;s happening at all.<\/p>\n<p>The leading indicator to watch is whether your organization has a named owner for workflow redesign, not for AI deployment. Tool rollouts have owners. Change to the operating model almost never does. The CIOs who will look back on 2025 as the year they pulled ahead won&#8217;t be the ones who licensed the most capable models.
